Why Meta Ads Fail

Six reasons your Facebook and Instagram ads are not delivering ROAS.

Most Meta ad accounts underperform for reasons that have nothing to do with budget size: bad account structure, creative that does not stop the scroll, broken tracking, or landing pages that undo what the ad sold.

Wrong campaign structure

Multiple campaigns chasing the same audience and cannibalising each other, or one broad campaign with no separation between cold, warm and hot. Meta needs a clean TOF, MOF, BOF structure to spend efficiently. Without it you pay to reach the same person again and again.

Creative that does not stop the scroll

A product photo on a white background with "Shop Now" is a placeholder, not a creative. In the Instagram feed you are competing with Reels, memes and friends' photos. The opening seconds decide whether an ad is clicked or ignored, and most branded creative is designed rather than tested.

Pixel not tracking the right events

The Pixel fires on every page but only records PageView. With no AddToCart, InitiateCheckout or Purchase events, Meta has nothing to optimise towards except people who browse. The algorithm is only as good as the signal you hand it.

Audience too broad or too narrow

Interest stacking on a small budget aimed at an audience the size of a country, or a Lookalike seeded from too few customers to mean anything. For Indian D2C on Meta, a well-seeded Lookalike built from purchase events with value-based optimisation is the reliable starting point.

Landing page does not match the ad

The ad shows one specific product at one specific price. The landing page is the homepage. The customer arrives and cannot find what they clicked on. Ad-to-landing-page message match is one of the most common conversion killers, and one of the easiest things to fix once you know to look.

Scaling spend without scaling creative

A creative that worked at a small daily budget gets pushed hard, frequency climbs, and the same people see the same ad repeatedly. Click-through drops, CPM rises and ROAS collapses. Scaling Meta spend requires new creative to match, not just a higher budget cap.

The most common reason of all: only running bottom-of-funnel

Conversion campaigns with nothing feeding the top of the funnel. Retargeting pools drain within weeks, ROAS drops, and the conclusion is "Meta Ads do not work". They do. The funnel underneath them was never built. This is the first thing we fix on every new account.

A new one gets Pixel and Conversions API installed with events verified in Events Manager, Business Manager structure set up correctly, and the catalogue uploaded if you sell products. What ROAS should we expect from Meta ads in India?
It varies enormously by category, average order value and margin structure, which is why we will not quote a number before seeing your account. Higher-ticket products often run a lower ROAS but a higher absolute margin per sale, so the headline multiple on its own tells you very little. We set a target cost per order from your actual margins first, and ROAS follows from that. Anyone promising you a specific multiple before looking at your economics is guessing.
What is the minimum ad spend to see results?
We recommend a minimum of Rs 30,000 per month in ad spend. Below that, the account rarely generates enough conversion volume for Meta's algorithm to leave the learning phase and optimise properly, and the management fee is hard to justify against the result. From roughly Rs 75,000 per month upwards, a full TOF/MOF/BOF structure and DPA retargeting can run at the same time with enough budget for each to produce clear learnings. If your budget is below the threshold where this works, we will say so rather than take the retainer.
Do you create the ad creatives, or do we supply them?
We write the brief and direct the creative for every ad on every plan. Production depends on the plan. On Starter and Growth we brief your photographer or work from assets you supply, and we produce static ads, carousels and Reels-style video in house. On Scale, full production is included. For video and Reels we can brief and supervise a local shoot, or animate from supplied product imagery. Copywriting for all formats is part of the retainer.
How long before we see results?
Expect a ramp-up of roughly four to six weeks while campaigns leave the learning phase and we accumulate enough data to optimise on. Retargeting campaigns tend to show earlier, because they hit warm audiences. We ask for a three-month minimum for exactly this reason, and we are upfront about the timeline rather than promising instant results.
Do you charge a percentage of ad spend?
No. We charge a flat monthly management fee of Rs 15,000, Rs 28,000 or Rs 50,000 depending on spend volume and the services included. Because the fee does not move with your budget, we are never incentivised to push you to spend more than the account can profitably absorb. Your ad budget is paid directly to Meta from your own account.
What is the Conversions API and why does it matter?
The Conversions API sends event data from your server straight to Meta, bypassing the browser-level tracking that iOS privacy changes and ad blockers prevent. Without it, Meta only sees a portion of your purchase events, which means the Lookalike audiences it builds are seeded from incomplete data and the algorithm is optimising for a subset of your actual buyers. Setting it up improves purchase event match quality, which improves Lookalike quality, which improves everything downstream of it.
Do you run both Facebook and Instagram, or just one?
Both, through the same Meta Ads Manager account, and WhatsApp too where Click-to-WhatsApp makes sense. Ad sets usually run across Facebook Feed, Instagram Feed, Instagram Stories, Instagram Reels and Facebook Reels, and Meta allocates towards the best-performing placement. Where one platform clearly outperforms for a brand we restrict placements. Creative is sized per placement: vertical for stories and Reels, square or portrait for feed, and we brief accordingly.
Who owns the ad account and the creative assets?
You do. The ad account, every campaign, all audiences, the Pixel data and the creative files. We work as a partner inside your Business Manager, never inside ours. If you leave, you keep everything that was built, including the audience assets that took months to season. There is no lock-in and no data held back.
Our Meta ad account got disabled. Can you help?
Often, yes. Restrictions happen for policy reasons that are not always obvious from the notification. We handle Business Manager verification, the appeal process, and a policy compliance review of the ad content. Where appeals fail, we advise on a clean account setup with a correct Business Manager structure. We review creative against Meta's advertising policies before publishing, and we do not run ads that violate those policies regardless of the request.
Can you run Meta Ads alongside Google Ads?
Yes, and the Scale plan includes it. Running both usually improves overall efficiency, because Google captures existing intent while Meta creates the demand that produces that intent.
